When Salesforce Is the Right Choice (And When It Isn't)

A consultant who thinks his preferred platform is right for everyone is a salesman with extra steps. I recommend Zoho for most of the SMEs I advise, and I have written at length about why. This article is the other half of that honesty: the situations where I look a prospective client in the eye and tell them to buy Salesforce, even though it means I do not win the implementation. Above 300 to 500 users, Salesforce's administrative model, sandbox tooling, and change management infrastructure start paying for themselves. Thresholds are heuristics, not laws, but I have yet to regret applying these. Industry clouds and compliance gravity Salesforce's vertical products — Financial Services Cloud, Health Cloud, the nonprofit stack — embed years of industry-specific data modelling that would take thousands of consulting hours to recreate. If you are a wealth manager who needs householding, or a healthcare provider whose CRM must respect patient-data boundaries by design, the industry cloud premium is usually cheaper than building the equivalent on any platform, Zoho included. Compliance regimes create similar gravity. When auditors expect specific certifications, when procurement requires a vendor who will sign extensive security addenda, when your enterprise customers audit your stack as part of their own vendor management — Salesforce's enterprise machinery answers those questionnaires with practised ease. Zoho's security posture is genuinely solid and its compliance certifications are broad, but the surrounding enterprise apparatus — dedicated account security teams, audit support, contractual flexibility — is thinner. For most SMEs this never matters; for a regulated 400-person firm it matters constantly. Ecosystem lock and talent supply Sometimes the deciding factor is outside the product. If your industry's dominant data providers, quoting engines, or partner portals ship Salesforce-native integrations and treat everything else as an afterthought, that ecosystem gravity is a legitimate reason to stay. A client in commercial insurance faced exactly this: three of their four critical data feeds existed as AppExchange packages with no API alternative worth the name. I told them to stay, and I stand by it. Talent supply cuts the same way. Enterprises need bench depth — admins, developers, architects available on the market at every seniority level — and the Salesforce talent pool is an order of magnitude deeper than Zoho's in most cities, Tokyo included. An SME renting my time a few days a quarter does not care. A company running a five-person CRM team through hiring cycles and attrition should care a great deal, and that alone can justify the platform premium. When Salesforce is the wrong choice The mirror image deserves equal precision. Salesforce is the wrong choice when a company under 100 employees buys it for credibility rather than capability — because an investor expected it, because the new VP used it at their last company, because nobody gets fired for it. Those are the orgs I later audit with 30 percent dormant seats and Enterprise licenses running Professional-grade processes. The platform is not failing them; the selection process failed them. It is also the wrong choice when speed of change is your competitive advantage. Small companies win by reconfiguring themselves weekly, and a platform whose every change flows through a consultant or a certified admin converts your agility into ticket queues. And it is the wrong choice when the budget only stretches to licenses. Salesforce without implementation, integration, and administration budget is a spreadsheet with a login page — I have seen exactly that, at 165 dollars per user per month. A 45-person import business in Yokohama illustrates the pattern. They had bought Salesforce Enterprise two years earlier on their investor's recommendation, never funded a proper implementation, and were running their real pipeline in a shared spreadsheet while the CRM held a partial, stale copy. Nobody was villainous; the platform simply demanded more institutional muscle than a 45-person company had to give. We moved them to Zoho in five weeks, and the interesting part is that Zoho did not win on features — it won on being adoptable by the organisation they actually were. Answer those honestly and the decision usually makes itself. Structural complexity, ecosystem lock, deep compliance, or 300-plus users: Salesforce, at a premium that buys real capability. Everything else — which in my practice means most companies under 200 employees — lands on Zoho, and the savings fund actual growth. The worst outcome is not picking the wrong logo; it is picking either platform for reasons that have nothing to do with those five questions. I have cleaned up after both mistakes, and they cost about the same.
